CSAT measures how satisfied customers say they are. Here is how to calculate it — and what it misses.

CSAT (Customer Satisfaction Score) is the percentage of customers who rate their experience as satisfying — typically a 4 or 5 on a five-point scale — out of everyone who answered the survey. It is the most direct of the three classic experience metrics: where NPS asks about future loyalty and CES asks about effort, CSAT asks the simplest question of all: how satisfied were you with this interaction?

Because it is transactional, CSAT is usually measured right after a touchpoint — a purchase, a support ticket, a delivery. That immediacy is its strength: scores can be tied to a specific store, team or moment, which makes CSAT the workhorse metric for retail operations. Averages vary by industry and by how (and when) the survey is asked. As a rough map from public industry aggregates:

CSAT vs NPS vs CES: which one to use

The three metrics answer different questions at different moments. CSAT is transactional — how was this interaction? NPS is relational — would you recommend us at all? CES measures friction — how hard was it to get what you needed? A mature program uses CSAT at touchpoints, NPS periodically for the overall relationship, and CES on service and support flows.

For multi-store retail, CSAT is usually the most actionable of the three, because it can be attributed to a specific store and shift. But all three share one property that is easy to forget: they are opinions, collected after the fact, from the subset of customers who agreed to answer.

How to improve CSAT in physical retail

Most durable CSAT gains in stores come from the sales interaction itself: greeting speed, needs discovery, product knowledge, and how objections are handled. Training against a concrete standard — and measuring whether the standard actually happens on the floor — moves satisfaction more than cosmetic fixes like store music or signage.

Response bias is the silent enemy: very happy and very unhappy customers answer more often than everyone in between. Raising response rates (shorter surveys, immediate delivery, one question) makes the score more representative before you try to make it higher.

The limit: CSAT measures what customers say, not what happened

A satisfaction survey captures a remembered summary from the customers who chose to respond. The customer who walked out without buying — and without answering anything — is invisible to CSAT. So is the actual content of the interaction: what the seller asked, what was offered, which objection was left unanswered.

That is why two stores with the same CSAT can convert very differently: the survey hears the aftermath, not the conversation. Treat CSAT as the outcome gauge, and instrument the interaction itself to find the cause.

What is a good CSAT score?

In most retail categories, 75–85% is a healthy range; below 70% usually signals a real experience problem. But compare against your own trend and survey design first — a change in when or how you ask can move the score more than a change in the store.

How is CSAT calculated?

Divide the number of satisfied responses (4 and 5 on a five-point scale) by the total number of responses and multiply by 100. Answers of 1–3 count in the denominator but not the numerator — neutrals lower your score by design.

What is the difference between CSAT and NPS?

CSAT measures satisfaction with a specific interaction, right after it happens; NPS measures the overall willingness to recommend the brand, usually asked periodically. CSAT is the operational thermometer per store and per shift; NPS is the relational one for the brand.

How many responses do I need for a reliable CSAT?

As a practical rule, treat store-level scores with fewer than ~100 responses per period as directional only. Small samples swing hard: one bad day of a good store can look like a collapse. Aggregate small stores over longer windows before acting.

Does a high CSAT mean high conversion?

Not necessarily. CSAT only hears customers who bought or engaged enough to answer — the shopper who left without buying rarely responds. Stores can score high on satisfaction while losing most of their traffic at the sales conversation; that gap is exactly what interaction-level measurement exposes.
