CES measures how hard the customer had to work. Here is how to calculate it — and what it cannot locate.

CES (Customer Effort Score) measures how much effort a customer had to spend to get what they needed — typically by asking them to rate agreement with a statement like "the company made it easy to handle my issue" on a 1–7 scale, where 7 means strongly agree. Where CSAT asks how pleasant the interaction felt and NPS asks about loyalty to the brand, CES asks the most operational question of the three: did we make this easy, or did the customer have to fight us?

The metric was born in customer service and support — the insight behind it was that reducing effort in service interactions predicts repurchase far better than delighting customers does — but today CES is applied across the whole journey: purchase, pickup, delivery, returns, onboarding. Your CES

A store chain asks one question after every exchange or service request: "The store made it easy to solve my issue", rated 1–7. In a month it collects 240 responses whose ratings add up to 1,296. CES = 1,296 ÷ 240 = 5.4. Tracked per store and per process (checkout, exchange, pickup), the score starts to show which flows customers experience as easy — and which ones quietly punish them.

What is a good CES?

On the common 1–7 agreement scale, higher means easier. As a rough map for reading your own number:

Excellent — effort is a competitive advantage≥ 6.0
Good — easy for most, with friction pockets5.0–6.0
Attention — a meaningful share had to fight4.0–5.0
Critical — effort is actively driving churn< 4.0

Scales vary widely between programs — 1–5, 1–7, and agree/disagree formats all circulate, and some tools invert the direction. Compare only against your own series on your own scale, never against a number measured differently.

CES vs CSAT vs NPS: effort predicts repurchase

The three classic experience metrics answer different questions. CSAT asks how satisfying the interaction was; NPS asks whether the customer would recommend the brand; CES asks how hard it was to get the job done. The classic finding popularized by The Effortless Experience is that effort beats delight as a predictor of behavior: customers rarely become more loyal because an interaction exceeded expectations, but they reliably defect after high-effort ones. Reducing effort predicts repurchase and retention better than raising delight does.

In practice the three are complements, not rivals: CSAT as the transactional thermometer per store and shift, NPS as the periodic relational gauge, and CES on any flow where the customer has a job to finish — service, exchanges, pickup, checkout. If you can only fix one thing this quarter, the effort data usually points at the highest-yield target.

How to reduce customer effort in physical retail

In a store, effort has four usual suspects. Waiting: queues at checkout, fitting rooms and service counters are the most visible effort tax. Finding the product: confusing layouts, missing signage and shelf gaps force the customer to do the store's work. Finding a person: a shopper who circles the floor looking for someone available has already paid an effort toll before the conversation even starts. And resolving afterwards: exchanges and returns that demand receipts, approvals and second visits convert a routine task into a grudge.

The highest-leverage fixes are organizational, not technological: staffing aligned to traffic curves so someone is actually reachable at peak, a floor routine that puts sellers in the customer's path instead of behind counters, and an exchange policy the front line can execute without escalating. Each removed step shows up in the score — and, faster than in the score, in conversion.

The blind spot: CES measures the toll, not the trap

An effort survey arrives after the fact and asks the customer to summarize the cost: how hard was it? What it cannot do is locate where the friction actually happened inside the interaction — whether the customer waited eight minutes for someone to appear, was bounced between two attendants, or got an answer that forced a second visit. The score says "it was hard"; it never says what got stuck.

It also only hears customers who finished enough of the journey to be surveyed. The shopper who gave up mid-effort — left the queue, abandoned the search, walked out without being helped — usually exits before any survey reaches them. High-effort experiences are therefore systematically undercounted by the very metric designed to catch them. Treat CES as the outcome gauge, and instrument the interaction itself to find the cause.

What is a good Customer Effort Score?

On the 1–7 agreement scale, 5.0 or above is generally healthy and 6.0+ is excellent; below 4.0 usually means effort is actively costing you customers. But scales and question wording vary so much between programs that your own trend is the only benchmark that is always valid.

How is CES calculated?

Add up all the individual effort ratings and divide by the number of responses — a simple average. On the common 1–7 scale, where 7 means the customer strongly agrees it was easy, a higher CES is better. Some programs instead report the percentage of high scores (5–7); pick one method and keep it stable.

What is the difference between CES and CSAT?

CSAT measures how satisfying an interaction felt; CES measures how much work the customer had to do to get what they needed. An interaction can be pleasant and still exhausting — friendly staff, three visits to resolve. CES catches exactly the friction that a smile hides from CSAT, and effort predicts repurchase better than satisfaction does.

Which scale should I use for CES?

The specific scale matters less than consistency: keep the wording, scale and timing fixed, because any change breaks comparability with your own history.

Does a low-effort score guarantee loyalty?

It removes the main driver of disloyalty, which is not the same thing. The research behind CES shows high effort reliably pushes customers away, while low effort mostly prevents that damage. And the survey only hears customers who stayed long enough to answer — the shopper who abandoned the store mid-friction is exactly the one the score misses.
